Founded in early 2024 as an HR SaaS platform for mid-market enterprises, the startup hit a wall at month 18:
- Stagnant user growth: 30K registered users with near-zero MAU growth
- Abysmal conversion: 1.2% free-to-paid conversion rate, far below the 3-5% industry benchmark
- High churn: less than 40% 3-month retention even among paying users
- Vague brand perception: over 60% of target customers couldn't clearly articulate the product's differentiated value
Diagnosis
BDL conducted a two-week diagnosis using our three-method approach:
User Interviews (15 sessions): Target personas were too broad — "SME HR" ranged from 20-person to 2,000-person companies with entirely different needs. Differentiation wasn't sharp — users described the product as "a good HR tool" but couldn't explain why they wouldn't switch.
Competitor Scan: All 5 direct competitors positioned as "comprehensive HR management," leaving whitespace for vertical-depth service. Top competitors spent 8x more on content marketing but none targeted a specific role.
Behavioral Data: 100-500 person tech companies had the highest retention and engagement. Their core usage centered on recruitment management and employee experience modules.
