BDL's user segmentation and competitor positioning analysis revealed:

  • Core user personas were nearly identical across all cities: 25-35, tier-1/new-tier-1 cities, health-conscious quality seekers
  • Users weren't buying because of locality — they were buying because "they understand healthy food better than I do" — product expertise and curation were the real trust anchors
  • All competitors positioned on "origin stories" or "price advantage," leaving whitespace for "scientifically curated healthy food"

  1. Positioning Upgrade: From "Southern China's local health food brand" to "Expertly curating healthy food for quality-conscious living" — shifting the trust anchor from geography to expertise

  2. Visual & Packaging: Redesigned packaging from "indie hand-drawn" to "minimalist lab aesthetic," emphasizing ingredient transparency and nutritional data; added "BDL Recommended Nutrition Labels" for third-party credibility

  3. Content Strategy: Built a "Food Lab" content IP — weekly ingredient analysis and nutrition education — transforming from a promotion account to a knowledge brand; partnered with 20 health-lifestyle KOLs; published the "China Urban Health Food Consumption Whitepaper"
